Catalog the Decisions

Walk through your campaign workflow from planning to deployment. List every point where a human makes a judgment call:

Which subject line to use. What send time to pick. How to segment the audience. How many variants to create. Which content to feature. How frequently to contact each segment. When to promote a lead to sales. When to suppress a contact. Which campaign gets priority when two compete for the same audience.

Include the decisions that feel automatic — “we always send at 10 AM,” “we always use the same template.” Those are often the most expensive because nobody examines them.

Score Each One

Three dimensions, 1–5:

Frequency: Daily (5), weekly (4), monthly (3), quarterly (2), rarely (1).

Impact: High revenue effect (5), moderate effect on engagement (3), cosmetic (1).

Variance: Answer changes every time (5), sometimes changes (3), almost always the same (1).

Multiply the three. A daily, high-impact, high-variance decision scores 125. A quarterly, low-impact, stable one scores 2.

Rank and Pick Five

Sort by score. The top five are where your team spends the most effort on the most consequential, most variable judgments.

Before you start automating, three filters:

Is there data? “Which subject line performs best” has historical data behind it. “Should we launch a campaign about this product feature” doesn’t. Data-rich decisions are automatable. Data-poor ones need human judgment.

Is it reversible? Testing a subject line is low-stakes — you can change it next send. Suppressing a segment for a quarter is harder to unwind. Start with reversible decisions where the cost of a wrong automated choice is low.

Does it carry political context? Some decisions encode information that doesn’t live in any system. The CEO mentioned new positioning at the offsite. A competitor launched something that changes your messaging. The sales VP doesn’t want marketing touching a specific account list. These resist automation not because data is missing, but because the context is social and organizational.
